QA process setup: a test process your team will actually follow

For teams without formal testing. We build the policy, process, templates and metrics, and set them up in your tools.

Who it's for

Sound familiar?

  • Developers test their own work and releases depend on luck
  • You are hiring your first testers and need a process for them
  • Clients or auditors ask how you test and there is no written answer
  • Bugs are tracked in chats and spreadsheets

What you get

Deliverables, not hours.

  • A test policy and an organization-wide test strategy
  • A test process with steps, roles, and entry and exit criteria for each stage
  • Templates: test plan, test case, defect report, test summary report and release sign-off checklist
  • A defect lifecycle with severity and priority definitions
  • Quality metrics and a simple test dashboard
  • Tool setup guidance, for example Jira with a test management add-on
  • Handover training for your team

How it works

Four to six weeks, four steps

  1. Week 1

    Discovery

We learn how you build, test and release today, and what the process must fit around.

  2. Weeks 2–3

    Design

Policy, strategy, process and templates are drafted together with your leads.

  3. Weeks 4–5

    Setup and pilot

We configure your tools and dashboard, then run the process on a real release.

  4. Week 6

    Handover

Training, final adjustments and sign-off, so your team owns the process.

Questions

Good to know

Will a process slow our releases down?

It is sized to your team and release rhythm. Most of the work is making existing steps clear and consistent, not adding new ones.

Which tools do you work with?

We usually work in Jira with a test management add-on such as Xray or Zephyr, and adapt to the tools you already use.

Do we need dedicated testers?

No. The process works when developers test too. Roles are defined so it is clear who does what.
